Growth plan for Bandit Running, 4 Oct 2026
Scale spend. Hold CAC.
Bandit Running sells a deep range, from $36.00 socks to $298.00 shells, and a $125 Membership that pays off by the 2nd purchase. The plan protects one number, a target CAC of $42.24, and tests creative until spend can scale.

10 chapters, then the gates and every number’s source.
01 The number
Hold CAC at $42.24 while $125 Membership orders compound
The number to protect is a target CAC of $42.24. It is a guard line at 0.6 of a $70.40 ceiling, built from an $88 average order, 40% margin and one repeat order. The inputs are guesses until your data replaces them. Every ad, creator and page answers to it.
Protect
Target CAC: $42.24 on a first purchase
Ceiling = average order × margin × (1 + repeat orders): $88 × 40% × (1 + 1) = $70.40. Guard line = 0.6 × $70.40 = $42.24. Across the ranges: $18.90 to $402.30.
Three moves
- Kill losing ads early, one variable per test, so spend moves only to winners.
- Run the Membership offer and the free-shipping offer as separate tests against $42.24.
- Report daily CAC so a drift past $42.24 is seen the same day, not at month end.

02 Variety
Singlets, crops and tights each need their own ad concept
Each ad concept has to carry one reason to buy: a product, a price, or an offer. A $98.00 CoolGrid™ race singlet, a $125.00 pair of Gridlock™ tights and a $36.00 sock pack are different jobs, each with its own hook, creator and landing page.
| Reason to buy | Proof you already have | Ads (proposed) |
|---|---|---|
| Born in Brooklyn | Born in Brooklyn, refined by the NYC Running Community. | 7 |
| Members save 10% | Members get 10% off every order. | 3 |
| Pays off fast | Most Memberships pay off by the 2nd purchase | 3 |
| Free shipping | FREE SHIPPING ALL ORDERS $175 US, $200 INT’L | 2 |
| Early access | 24 hours before the public. | 2 |
| Yearly gift card | $50 gift card + socks yearly. | 1 |
| Total | The ad concepts tab | 18 |

Each row is a reason to buy that the brand already has proof for. The count is how many of the ads carry it: a reason with a single ad is a bet, not a pattern, and the next batch of concepts moves toward the reasons that win.
03 Disturbances
Thin reviews and a $125 Membership are where this can break
| Disturbance | Likelihood | Impact | Owner | Gate (proposed) |
|---|---|---|---|---|
| Only two reviews on the Gridlock™ tights weaken proof at $125.00 | Med | High | Both | Creator video proof sits on each landing page before test spend steps up in week three |
| A $108.00 singlet sits under the $175 free-shipping line, so orders may stay small | Med | Med | Me | Bundle test live in the first two weeks; stop it if order value does not move |
| The $125 Membership may deter a first-time buyer at the point of sale | Med | Med | Both | Membership offer tested against no offer; keep it only if CAC stays under $42.24 |
| Event tracking is wrong, so CAC cannot be trusted | Med | High | Your team | Test orders match the store's own order count before any spend starts |
| Creators miss the pace of 10 live by week six | Med | Med | Me | Two creators signed each week; a miss by week two triggers a recruiting reset |
| Hit rate is lower than guessed, so winners stay rare | Med | High | Me | By day 14, at least one ad is under the $42.24 target CAC or the concept set is rebuilt |
| Claims drift from product copy, such as the 100% Peruvian cotton wording | Low | Med | Both | Every creator script is checked against the claims sheet before it posts |
Scores are my read from outside the company, re-scored in week one with your data. Each risk has one owner and one gate that can be checked with a number, so nobody has to argue about whether it happened.
04 The ceiling
The $70.40 ceiling rests on guesses until week one
| Line | Value | Status |
|---|---|---|
| Average order | $88 (range $36.00–$298.00) | Assumption Range from the site product prices (Published); the midpoint is a guess |
| Gross margin | 40% (range 35–45%) | Assumption Replace in week one |
| Repeat orders after the first | 1 (range 0.5–2) | Assumption Replace with cohort data in week one |
| Margin per customer, all orders | $70.40 | Calculated Average order × margin × (1 + repeat orders) |
| Guard line for CAC | $42.24 | Calculated 0.6 × the margin per customer |
The math, with the assumed lines
Ceiling = average order × margin × (1 + repeat orders): $88 × 40% × (1 + 1) = $70.40. Guard line = 0.6 × $70.40 = $42.24. Across the ranges: $18.90 to $402.30.
Range across the assumptions: $19 to $402.
The $70.40 ceiling is $88 × 40% × (1 + 1). The Membership payoff and free-shipping line are on your site; the $88 order, 40% margin and repeat orders are guesses that week one replaces.
The ceiling is a range, not one number: the most a new customer can cost before shipping and packaging, which I do not have. Replace the guessed lines with yours and every figure below recalculates.
05 Test ramp
Six weeks of tests, $24,000 in total, ramped slowly
| Week | New ads × budget / ad (proposed) | Weekly test spend | Cumulative | Creators posting | CAC target (proposed) |
|---|---|---|---|---|---|
| 1 | 12 × $250 | $3,000 | $3,000 | 0 | $42 |
| 2 | 12 × $250 | $3,000 | $6,000 | 2 | $42 |
| 3 | 12–20 × $250 | $4,000 | $10,000 | 4 | $42 |
| 4 | 12–20 × $250 | $4,000 | $14,000 | 6 | $42 |
| 5 | 20 × $250 | $5,000 | $19,000 | 8 | $42 |
| 6 | 20 × $250 | $5,000 | $24,000 | 10 | $42 |
Weeks one and two test 12 ads at $250 each, $3,000 a week. Weeks three and four run 12–20 ads, $4,000 a week. Weeks five and six run 20 ads, $5,000 a week. Total $24,000 of tests, ramped as creators come on.
The math. Week 1: 12 × $250 = $3,000; Week 2: 12 × $250 = $3,000; Week 3: 16 × $250 = $4,000; Week 4: 16 × $250 = $4,000; Week 5: 20 × $250 = $5,000; Week 6: 20 × $250 = $5,000. Total $24,000 (96 ads × $250). A range such as 12–20 counts as its midpoint.
Weeks one and two test what the brand already has, rewritten per reason to buy. From week three, creator videos enter paid only after they beat their own account median. A range of new ads counts as its midpoint in the spend column.
06 Volume
More concepts mean more winners, if the hit rate holds
More concepts mean more chances to find a winner. At 20 concepts the guess is 2 winners and $18,000 added; at 80 concepts, 8 winners and $72,000 added. Hit rate and spend per winner are guesses, not facts.
| Concepts tested / month | Hit rate (assumed) | New winners / month | Spend each winner holds (assumed) | Added spend at target CAC |
|---|---|---|---|---|
| 20 | 10% | 2 | $300 / day | $18,000 / month |
| 40 | 10% | 4 | $300 / day | $36,000 / month |
| 60 | 10% | 6 | $300 / day | $54,000 / month |
| 80 | 10% | 8 | $300 / day | $72,000 / month |
The math. 20 concepts × 10% = 2 winners × $300 × 30 days = $18,000 a month; 40 concepts × 10% = 4 winners × $300 × 30 days = $36,000 a month; 60 concepts × 10% = 6 winners × $300 × 30 days = $54,000 a month; 80 concepts × 10% = 8 winners × $300 × 30 days = $72,000 a month.
The hit rate and the spend each winner holds are placeholders. The first thirty days of tests replace them with real numbers, and the table is recalculated the same day.
07 Allocation
The $100,000 budget follows what Meta tests prove
- Meta tests and spend behind winning ads
- $45,000
- 45%
- Creator pay and product for the creator engine
- $30,000
- 30%
- Landing pages and offer tests
- $15,000
- 15%
- Reporting, tracking fixes and tools
- $10,000
- 10%
Proposed split of the $100,000. It moves toward whichever bucket is producing winners under the $42.24 target CAC.
The math. 45% × $100,000 = $45,000; 30% × $100,000 = $30,000; 15% × $100,000 = $15,000; 10% × $100,000 = $10,000. Sum 100% = $100,000.
This split is a proposal. It moves toward scaling as winners prove out, and toward testing when fatigue shows.
08 Channels
Meta opens first; other channels wait for a winning ad
| Channel | Open when (proposed) | Why wait |
|---|---|---|
| Meta | Week one, with 12 ads against the $42.24 target CAC | The fastest place to test creative one variable at a time and read CAC daily. |
| TikTok | Once creator videos exist, from the second week of creators | Creator videos are native to the feed; a winner there is reused, not rebuilt. |
| Google search | When branded search shows up in the daily report | It catches people who looked up Bandit Running after seeing an ad elsewhere. |
| When Membership sign-ups are tracked end to end | Members get 24 hours before the public; email is where that early access lands. | |
| Run clubs and events | After creators from the running community are posting | The site says the line was refined by the NYC Running Community. |
A channel opens when its condition is true, not when the calendar says so. Until then the budget stays where the CAC is earned.
09 Payback
Payback decides it: a $125 Membership pays off by the 2nd purchase
Payback is the real constraint. At a CAC of $20 the first order pays back, $50.40 left. At $40 it pays back after repeat orders, $30.40 left. At $75 it never does, −$4.60 left, so I stop. At $100 it is −$29.60. A Membership that pays off by the 2nd purchase helps only if CAC stays low.
Cumulative margin per customer, order by order, before CAC: $35.20, $70.40.
| CAC (scenario) | First-order margin | Year-one margin | Left after CAC | Payback |
|---|---|---|---|---|
| $20 | $35.20 | $70.40 | $50.40 | First order |
| $40 | $35.20 | $70.40 | $30.40 | After repeat orders |
| $75 | $35.20 | $70.40 | −$4.60 | Never: stop |
| $100 | $35.20 | $70.40 | −$29.60 | Never: stop |
The math. CAC $20: $70.40 − $20 = $50.40 left; pays back: First order; CAC $40: $70.40 − $40 = $30.40 left; pays back: After repeat orders; CAC $75: $70.40 − $75 = −$4.60 left; pays back: Never: stop; CAC $100: $70.40 − $100 = −$29.60 left; pays back: Never: stop.
Read each row left to right: the margin of the first purchase, the margin over the whole horizon, what is left after CAC, and the purchase on which the CAC is earned back. A scenario that never pays back is a stop, not a test.
10 Scope
I run ads and creators; Membership tracking stays with your team
Covers
- Meta ad creative, testing and daily CAC reporting
- Creator recruiting, briefs and pay for ten creators
- Landing page briefs for each winning ad concept
- A claims sheet drawn from your own product copy
Doesn’t
- Event tracking build: I spec it, your team ships it
- Fulfilment, stock and customer service
- Product design, pricing and Membership terms
- Anything inside your ad account, which I haven't seen
What this plan covers is what I can change inside the ad account and the creator program. Everything outside it is named on the right so nobody assumes it is handled.
Gates, written before spend, so stopping isn’t a negotiation.
| Day | Keep going if (proposed) | Stop or change if |
|---|---|---|
| Day 14 | Tracking matches store orders and at least one ad is under the $42.24 target CAC | Tracking still mismatches, or no ad is near $42.24 |
| Day 30 | Blended CAC is at or under $42.24 on the creative that took $14,000 of test spend | CAC stays above the $70.40 ceiling |
| Day 60 | Winning concepts hold CAC under $42.24 while spend steps up toward the $100,000 budget | CAC drifts above $42.24 for two weeks in a row |
| Day 90 | Cohort payback reaches repeat orders inside the ceiling and Membership sign-ups are tracked | CAC sits at $75 or above, where payback never arrives |
Each gate is checked on its day with the numbers in the daily and weekly reports. If the stop condition is true, the spend stops and nothing renews until we talk.
What exists, what’s missing, and the order that’s forced.
| Piece | Exists today | Missing | Forced order |
|---|---|---|---|
| reporting | $125 Membership and free-shipping offers to track | Event tracking for sign-ups and orders, by offer | 1st |
| claims sheet | Product copy such as 100% Peruvian cotton | One sheet that creators and ads both follow | 1st |
| creators | NYC Running Community named in the site description | A roster and briefs for ten creators | 2nd |
| landing pages | Gridlock™ tights show 5.0 from 2 reviews | A page per ad concept with creator video proof | 2nd |
| creative | Range from $36.00 socks to $298.00 shells | Hooks and ad concepts by product and offer | Week 1 |
The order is forced on purpose: creative and creators come first because they are what moves CAC, and everything else waits for that data.

Every figure on this page is listed here with where it came from. Fact means read on the site. Assumed and Proposed are Danilo’s own numbers, to be replaced in week one. Calculated is plain arithmetic on those, with the formula shown next to it.
Month one is where it starts.
Week one: I write the claims sheet, we spec event tracking with your team, the first two creators are briefed, and the first 12 ads go live with $3,000 of test spend. Losers are killed early, and the first read on CAC against $42.24 comes from that spend.
